From proof of concept to network deployment: a roadmap for regulated AI
The graveyard of regulated AI is full of successful pilots that never scaled. Sequencing is everything.
A promising proof of concept is necessary but not sufficient. Scaling across a regulated network introduces new dependencies: legal validation of write access, institutional governance, standardisation across sites, and partnership structuring. A disciplined roadmap sequences modules by business impact and technical feasibility, and tracks critical-path dependencies explicitly.
Sequencing principles
- Start with a fully-scoped, funded PoC on a well-defined workflow
- Prioritise modules by impact × feasibility × urgency
- Track binary blockers (for example legal write-access approval) on the critical path, not as background risk
- Define PoC → pilot → deployment milestones with clear exit criteria

Binary dependency tracking
A single legal approval can block an entire revenue line; treating it as a tracked critical-path item, not a footnote, protects the roadmap.
